Recently, the Shebag workshop has been entirely devoted to manufacturing top-tier Hermès bags, including various Constance 19 models. These feature the mainstream Epsom leather in Rose Sakura (Cherry Blossom Pink) with Silver Hardware. The most challenging aspect of this production is the precise color calibration of the Rose Sakura pink.

Today, we will demonstrate Shebag’s powerful color calibration capabilities, which reach 99% of the authentic Hermès level, based on Shebag’s profound understanding of Hermès’ color craftsmanship.

The Rose Sakura on the Hermès Constance 19 belongs to one of the most difficult light pink families within the Hermès color system. Its craftsmanship difficulty lies not in “dyeing it pink,” but in achieving consistency across different hides, different parts, and different structural components under extremely low-tolerance conditions, both visually and during long-term use. Hermès’ control over this color is a complete system of engineering covering crust selection, dyeing systems, fixing and washing, surface finishing, structural assembly, and post-production aging stability control, rather than a single dye or process.

1. Physical and Visual Attributes First are the physical and visual attributes of the color itself. Rose Sakura is not a highly saturated pink, but a high-brightness, low-saturation, light pink-white shade with a slight “misty” quality. Its “pinkness” is not intense; it is built upon a base that is close to white, formed by superimposing an extremely trace amount of red system dye supplemented by a atomized visual effect. In color theory, this shade is extremely sensitive to deviation—any minute change is directly magnified by the naked eye. Variations in dye concentration, crust base color, fiber density, coating thickness, or luster will all cause visible changes. Errors that can be ignored in dark leather become obvious color differences in Rose Sakura.

2. Crust Control (The First Line of Defense) Hermès’ first line of control occurs at the crust (raw hide) stage. The crusts used for a Rose Sakura Constance 19 typically come from the same tannery, same formula system, and are completed within the same drum batch as much as possible. For light-colored orders, Hermès’ screening of the crust is far stricter than for dark leather. Hides are graded by natural base color, fiber uniformity, oil content, and absorption reaction. Crusts with a yellow or grey undertone, or those that absorb color too fast, are rejected or diverted to dark orders. For the panels of a single bag, areas with similar physical properties are selected; for instance, mixing the spine section with the belly section is avoided because the fiber density and absorption capabilities of these areas differ systemically. The goal is not to make hides “identical,” but to ensure their reaction curves to subsequent dyeing processes are as close as possible.

3. The Dyeing System Entering the dyeing stage, Rose Sakura is not achieved with a single pink dye but uses a multi-dye trace compounding system. It typically includes an extremely low concentration red or magenta base to establish the pink tone, while simultaneously using trace amounts of yellow or blue dyes for hue correction to prevent the color from running too cool or looking “dirty.” In some leather types, trace neutral or complementary colors are used to suppress “floating brightness,” giving the color a soft, misty visual effect. Throughout the dyeing process, pH control is a core variable. The ionic state of dyes under different pH conditions directly affects how they bind to leather fibers. Light-colored leather has an extremely low tolerance for pH fluctuations. Hermès strictly controls the initial pH of the dye bath, the pH drift during heating, and the pH callback during the final fixing stage, ensuring the dye enters the leather fiber in a predictable manner rather than staying on the surface.

4. Temperature and Mechanical Control Temperature control is equally critical. Dyeing Rose Sakura isn’t just about heating to a target temperature; it requires strict control of the heating curve and constant temperature duration. Heating too fast causes the surface fibers to absorb color rapidly, forming an uneven “dark outside, light inside” structure; heating too slow may lead to unstable dye distribution. Drum speed, bath ratio (liquor ratio), and total time are strictly limited. A slight change in the bath ratio directly alters the effective dye concentration per unit of leather, while localized heat generated by drum friction can cause certain areas to absorb color more deeply, resulting in visible “clouding” in light pinks.

5. Fixing and Washing After dyeing, the fixing and washing stages are decisive for the long-term stability of Rose Sakura. The most common issues with light leather don’t appear at the factory but emerge weeks or months later, such as yellowing, localized deepening, or color migration after friction with clothing. To avoid these, Hermès performs a thorough washing process to completely remove unfixed floating color. The choice and dosage of fixing agents must match the leather’s fat-liquoring system. Insufficient fat-liquoring leads to dry leather, uneven luster, and stain formation from absorbing external oils later; excessive fat-liquoring can degrade the stability of surface dyes, causing color to “float.” The fat-liquoring ratio for Rose Sakura sits within a very narrow window: it must ensure a soft hand-feel without destroying the intrinsic stability of the color.

6. Surface Finishing In the surface finishing stage, the final visual effect of Rose Sakura is fully “set.” Especially in leathers with surface systems like Epsom or Evercolor, the final color is the result of the base dye combined with a surface micro-coating. Hermès’ Rose Sakura typically relies on an extremely thin, low-opacity finishing system to create a light misty feel, rather than increasing dye concentration to get “more pink.” The ratio of matting agents in the coating determines whether the color presents a “milky mist” feel or a plastic shine. If opacity is slightly too high, the color looks whiter and more artificial; if too low, it reveals too much of the base, potentially showing the natural yellow or grey of the crust. Minute inconsistencies in spray or roller thickness translate into visible color blocks or shadows in light pink, demanding extremely high process stability.

7. Structural Amplification of Color Difference The structural design of the Constance 19 itself magnifies the risk of color variance. This model features large flat panels, especially the front flap and body, which lack texture or structural masking, making them extremely sensitive to color uniformity. The flap endures frequent touching, bending, and friction during use; its luster and oiliness change over time. Even if the initial color is identical, it may visually appear deeper or warmer after use. Hermès is equally cautious in selecting edge paint and stitching colors, as any dark or warm reference point next to light pink will alter the overall color perception through visual contrast.

From the perspective of loss of control, the most common visible issues with Rose Sakura include overall yellowing or greying, cloud spots or shadows on the same panel, darker edges compared to the center, inconsistency between different panels, and color drift over time. These correspond respectively to insufficient crust base control, uneven dyeing or finishing, differences in drum friction and drying, mixing of leather batches, and failures in the fixing or anti-aging systems.
